Be a cookie cutter. Be a brain in a box

A few years ago, over a coffee chat, a colleague dropped a sentence that stuck with me.

You know .… a great manager needs to be both a cookie cutter and a brain in a box.

At first, I smiled. It sounded like one of those phrases you see on a startup poster. But the more I thought about it, the more I realized how true it was, not just for managers, but especially for project managers.

We all know those project managers who run their projects like well-oiled machines. Everything is clear, structured, and under control. They rely on proven methodologies, follow governance models, manage risks, and drive the team forward with consistency. They bring a sense of order to what can often be a complex, moving environment.

And let’s be honest, that’s absolutely necessary. In large organizations, without structure, projects can quickly turn into chaos. Having someone who can bring clarity and reliability to the process is invaluable.

But here’s the thing: that’s not enough. Sometimes, the process itself needs to be challenged.

Some of the best project managers I’ve worked with are those who can also sense when a perfectly crafted plan won’t hold up in the real world. They can spot issues before they appear on the risk register. They navigate political landscapes and stakeholder tensions (I sometimes called them "political animals"). They adapt, influence, and lead with intelligence and intuition, not just with checklists.

They bring something extra. They think beyond the process. They make the project smarter.

The ones I admire most? They do both.

They know when to trust the playbook and when to put it aside. They strike the right balance between discipline and adaptability. They don’t simply execute; they elevate the entire project and the team around them. Not rigid. Not chaotic. Just thoughtful leadership.

That one sentence during coffee now comes back to me often. It’s a mindset I believe we should all cultivate, whether we’re managing projects or leading teams.
